Why fixed criteria beat gut feel
Without fixed criteria, you grade a product against your current mood. Tired Monday says no, hyped Saturday says yes, and your spend reflects that.
A written checklist removes the mood. Same product, same answer, every time. That is what lets you compare 20 ideas honestly and pick the 1 worth testing.
Criteria turn product picking from a vibe into a process. Process is what compounds across 12 months of testing.
The 9 criteria a winning product must meet
These 9 criteria map roughly to the same decision layers Skoute scores under the hood. Score each one honestly. A real winner clears most, not all, but never fails on margin or pain.
1. Margin: 25 to 35 percent net at realistic CPMs
Not gross. Not "3x markup." Net margin after COGS, shipping, payment fees, refunds, and a realistic 2026 CPM. If the product cannot make money at a 40 EUR CPM, it is not a winner, it is a hobby.
2. Pain or desire that fits in one sentence
Write the customer's pain or desire in one sentence, in their language. "My phone falls when I cook" beats "a kitchen helper." If you cannot write that sentence, the angle is too vague to convert cold traffic.
4. Differentiation from the original listing
Open the AliExpress or 1688 listing. Why would a customer pick your product page over the supplier page? Better positioning, better creative, a bundle, a brand story, faster shipping. "Mine has a nicer theme" is not differentiation.
5. Saturation: not already cloned by 30 stores
Search the product on TikTok and the Meta Ad Library. If you find 30 plus active stores running near-identical creatives in your target country, the bar for differentiation is now extreme. Possible, but not for a first winner.
6. AOV potential: room for upsells or bundles
A 30 EUR product alone is brutal in 2026. The same product with a complementary upsell that pushes AOV to 45 to 60 EUR turns a losing CAC into a profitable one. Before you test, know your upsell.
7. Fulfillment: under 12 days, no fragility nightmares
Shipping over 12 days kills NPS. Glass, electronics requiring certifications, and oversized items create margin-eating refunds. Pick products you would not be embarrassed to send to a friend.
8. Trust: defensible reviews, story, and proof
Customers in 2026 expect more proof than they did in 2022. You need real reviews, real before/after, a story that holds up, and a brand surface (domain, about page, support email) that does not scream "AliExpress reseller."
9. Repeat or referral potential
The strongest 2026 winners either get re-bought (consumables, refills, accessories) or get shown to friends (gift-able, demo-able, social-proofy). One-shot novelty products can still work but they are the hardest mode.
How to score the checklist
Give each criterion 0, 1, or 2 (no, partial, yes). Maximum score is 18. Be honest, especially on margin and pain, the two non-negotiables.
- 15 to 18: strong candidate, test next.
- 12 to 14: backlog with a clear note on what would push it up.
- Below 12: skip, no matter how much you like it.
- Auto-fail: 0 on margin or 0 on pain. Skip regardless of overall total.
Score honestly, kill ruthlessly. The discipline of saying no is what protects your budget for the products that deserve it.
